What a Shopify Marketing Agency Actually Does

A Shopify marketing agency runs paid ads, email/SMS, feeds and CRO on your store. Here's what it costs, what to ask for, and the first 90 days.

A Shopify marketing agency is a team that drives and converts traffic for your store: paid ads on Google and Meta, product feed management, email and SMS flows, landing pages and conversion rate work. Good ones report on revenue, contribution margin and new-customer cost — not likes. Expect to pay $1,500–$6,000 a month in management fees for a store doing $50k–$500k a month, plus ad spend.

What does a Shopify marketing agency actually do day to day?

The honest answer: about 70% of the work is in four places — the product feed, the ad accounts, the email and SMS flows, and the product/cart pages. Everything else is support work around those.

  • Feed and catalog — clean titles, GTINs, item groups, custom labels for margin tiers, and syncing to Google Merchant Center, Meta and TikTok. Most stores we audit have 20–40% of SKUs disapproved or missing attributes.
  • Paid acquisition — Performance Max or Standard Shopping plus branded search on Google, Advantage+ and catalog ads on Meta, sometimes TikTok for impulse products under $50.
  • Retention — welcome, abandoned cart, browse abandonment, post-purchase and winback flows, plus a campaign calendar. In our accounts, email and SMS together usually produce 20–35% of store revenue.
  • Conversion rate — page speed, offer clarity, reviews on PDPs, shipping threshold, checkout friction. A move from 1.6% to 2.1% conversion rate is worth more than a 30% cut in CPC.
  • Measurement — server-side tracking, GA4 and Shopify analytics reconciliation, and a weekly number everyone agrees on.

If an agency's proposal is mostly "content calendar, 12 posts a month, hashtag research," it is not a store growth plan. Organic social supports a brand; it rarely scales revenue for a store under $1M a year.

How much does a Shopify marketing agency cost in 2026?

Management fees usually land between $1,000 and $8,000 a month depending on channel count and store size, with ad spend on top. Percentage-of-spend deals (10–20%) are common above $50k monthly budgets.

Store stageMonthly revenueTypical feeTypical ad spendWhat's in scope
LaunchUnder $20k$800–$1,500$1,500–$5,000One channel, feed setup, 4 core email flows
Growth$20k–$150k$1,500–$4,000$5,000–$40,000Google + Meta, full flow set, monthly CRO tests
Scale$150k–$500k$4,000–$8,000 or 10–15% of spend$40,000–$200,000Multi-channel, creative production, incrementality testing
Enterprise$500k+Custom / 8–12% of spend$200,000+Dedicated pod, marketplace, retail media

Two cost traps to watch. First, creative: if the agency doesn't produce ads, you'll spend another $1,000–$4,000 a month on a studio or UGC creators. Second, apps — Klaviyo, a reviews app, a bundles app and a page builder can quietly add $400–$900 a month at scale.

What should a Shopify marketing strategy cover in the first 90 days?

A real Shopify marketing strategy fixes measurement and retention before it scales spend. Scaling a store with broken tracking and no email flows just buys expensive first orders.

  1. Days 1–14: baseline. Pull 12 months of Shopify analytics. Record conversion rate by device, AOV, repeat purchase rate, gross margin by collection, and current blended CAC. Fix the Merchant Center and Meta catalog errors.
  2. Days 15–30: retention plumbing. Launch or rebuild welcome, abandoned checkout, browse abandonment, post-purchase and winback. Add SMS consent to the popup with a separate opt-in.
  3. Days 31–60: acquisition. Branded search first (cheapest sale in the account), then Shopping or Performance Max segmented by margin label, then Meta catalog ads to warm audiences, then prospecting.
  4. Days 61–90: conversion and expansion. Test PDP layout, shipping threshold, bundles and a post-purchase upsell. Add a second channel only when the first is profitable at target.

Set one target per stage. For most stores a workable rule is: new-customer CAC below 30% of first-order gross profit plus 90-day repeat value. Our piece on calculating and lowering CAC walks through the math with real inputs.

What is the best email marketing app for Shopify?

Klaviyo is the default for stores over roughly $30k a month because of its segmentation and Shopify data depth. Shopify Email is the best free starting point, and Omnisend is the value pick if you want email and SMS in one tool without Klaviyo's pricing curve.

AppBest forRough cost at 10k contactsStrengthWeakness
Klaviyo$30k+/mo stores$350–$500/moPredictive segments, flow branching, Shopify-native dataPrice scales fast with list size
Shopify EmailNew and small stores$0–$50/moBuilt into admin, uses store products, a free monthly email allowance then a low per-thousand rateBasic automation and segmentation
OmnisendEmail + SMS on one bill$180–$280/moPrebuilt ecommerce flows, SMS includedReporting less granular than Klaviyo
MailchimpTeams already on it$150–$300/moFamiliar editorWeaker Shopify object support; needs a connector
Postscript / AttentiveSMS-heavy brands$100+/mo plus carrier feesDeliverability and compliance toolingSMS only; stacks on top of email cost

Switching apps is rarely the win people hope for. In most audits the problem is that only two flows exist and the list hasn't been segmented since launch — not the ESP.

Which Shopify email flows make the most money?

Abandoned checkout and welcome typically produce the highest revenue per recipient. Browse abandonment and post-purchase come next, and winback pays for itself on consumables.

  • Abandoned checkout — 3 emails at 1 hour, 22 hours and 48 hours, plus one SMS at 4 hours if consented. Hold the discount until email three. Details and copy structure in our guide to abandoned cart recovery.
  • Welcome — 4 emails: offer, brand proof, bestsellers, objection handling (shipping, returns, sizing).
  • Post-purchase — shipping confirmation, care/usage, review request at delivery + 7 days, cross-sell at delivery + 21 days.
  • Winback — trigger at 1.5× your median repurchase interval, not a flat 90 days.

Suppress anyone who hasn't opened in 180 days from campaigns. Sending to a dead list is the fastest way into the Promotions tab and out of the inbox.

Which AI tools for Shopify dropshipping marketing are worth using in 2025 and 2026?

AI is genuinely useful for three jobs on a dropshipping store: writing and translating product content at volume, generating ad creative variations, and answering pre-sale questions. It does not fix a thin product or a 9-day shipping time.

  • Product content at scale — Shopify's built-in Magic tools write descriptions and meta fields from supplier data. Edit the output; raw AI copy on 400 SKUs reads the same and ranks for nothing.
  • Creative variations — tools like Meta's Advantage+ creative, Canva's AI features or AdCreative generate image and hook variants. Test hooks, not fonts: in our accounts the hook drives most of the CTR difference.
  • Pre-sale chat — a trained assistant on the PDP handles sizing, shipping and returns questions. See how an AI chatbot for an ecommerce website is set up before installing one.
  • Review and UGC summarization — turn 200 reviews into the three objections to answer on the page.
  • Feed cleanup — AI mapping of supplier titles to the Google product data specification saves hours on large catalogs.

One warning for dropshippers: AI-generated images of products you don't own can get your Merchant Center account suspended for misrepresentation. Use supplier photography or shoot samples.

Does Shopify affiliate marketing work for stores?

Yes, as a margin-friendly second channel once you have a product people recommend — but it is a management job, not a passive one. Affiliate and creator programs usually pay 8–20% of order value, so your contribution margin needs room for it.

There are two separate things people mean by "Shopify affiliate marketing." One is Shopify's own partner program, where you earn for referring merchants to Shopify. The other — the one store owners need — is running an affiliate or creator program for your products using Shopify Collabs, Refersion or UpPromote.

Practical setup:

  1. Pick one commission rate and one cookie window (30 days is standard). Don't negotiate per creator at the start.
  2. Give affiliates a unique discount code plus a link so you can attribute mobile traffic that loses cookies.
  3. Exclude branded search and coupon-site traffic from commission, or you'll pay for sales you already had.
  4. Require clear disclosure. The FTC endorsement guides put responsibility on the brand as well as the creator.
  5. Review the top 10 affiliates monthly; the bottom 90% rarely move.

Which Shopify marketing tools do you actually need?

Six categories cover almost every store. Anything beyond this list should earn its subscription with a measured lift.

  • Email/SMS: Klaviyo, Omnisend or Shopify Email.
  • Reviews: Judge.me, Okendo or Loox — with review snippets on PDPs and in the feed.
  • Analytics: GA4 plus Shopify reports; Triple Whale or Northbeam only above roughly $200k a month.
  • Feeds: Shopify's Google & YouTube channel, or Feedonomics/Simprosys for complex catalogs. See product feed optimization for what to change first.
  • Pages: Shogun or Replo for landing pages that match ad promises.
  • Upsell/AOV: one bundle app and one post-purchase offer app. Two is plenty.

Audit apps quarterly. Every app adds scripts, and page weight shows up in conversion rate on mobile — where 70–80% of store traffic usually sits.

How do you tell a good Shopify digital marketing agency from a bad one?

Ask four questions before you sign. The answers separate operators from packagers fast.

  • "Who owns the ad accounts and the Klaviyo account?" You should, always. If they insist on their accounts, you lose your history when you leave.
  • "Show me a store like mine and the first 90 days of numbers." Ask for blended CAC, new-customer revenue share and MER — not ROAS screenshots from a single campaign.
  • "Who does the work, and how many accounts do they carry?" Above roughly 10 stores per strategist, your account gets templates.
  • "What happens in month one?" If the answer isn't tracking, feed and flows, they're going to spend your money before they can read it.

Watch for guaranteed ROAS, 12-month lock-ins with no exit, and reporting that only shows platform-reported revenue. Our checklist on choosing a digital marketing agency without guessing has the full question list and contract red flags.

Lead Key Agency runs this stack for Shopify stores as one engagement — Google Shopping and search, Meta and TikTok, email and SMS flows, and the page work that lifts conversion rate — with accounts in your name from day one.

Where do you follow Shopify marketing news that matters?

Three sources cover 90% of what changes your work: the Shopify changelog and Editions releases, Google's Merchant Center and Ads announcements, and Meta's business help center release notes. Everything else is commentary on those.

What's actually worth reacting to in late 2026:

  • AI answer traffic. More product research starts in assistants. Structured data, clear specs and real reviews on PDPs are what gets a store quoted — the same work that helps organic rankings.
  • Checkout and Shop Pay changes. Each checkout update changes conversion rate slightly; re-baseline before you blame ads.
  • Feed strictness. Merchant Center keeps tightening attribute and policy enforcement, so disapprovals that used to be warnings now stop serving.

Don't rebuild your strategy on a news item. In practice the stores that grow are the ones that ship a conversion test and a new creative batch every two weeks, for a year.

What should you fix before hiring anyone?

If your store converts under 1%, hire a conversion fix before an ad budget. Paid traffic amplifies whatever the site already does, including failing.

  1. Mobile load under 3 seconds on PDPs.
  2. At least 20 reviews on your top 5 products.
  3. Shipping cost and delivery window visible above the fold.
  4. Returns policy linked from the cart.
  5. One clear offer — free shipping threshold or first-order discount, not four competing banners.

Frequently asked questions

Do I need a Shopify-specific agency or will any ecommerce agency do?

Platform experience matters less than catalog and retention experience, but Shopify specifics do save time — metafields, markets, checkout extensibility and the Google & YouTube channel all behave differently than on WooCommerce or BigCommerce. Ask how many Shopify stores they currently manage and which apps they build flows in. If they can't name their last three feed fixes, keep looking.

How long before a Shopify marketing agency produces results?

Email and SMS flows usually show revenue within 2–4 weeks because they work on existing traffic. Paid acquisition needs 6–10 weeks to get past learning phases and collect enough conversions to judge. Judge month one on setup quality and month three on blended CAC and new-customer revenue.

Is Shopify Email good enough, or should I pay for Klaviyo?

Shopify Email is fine below roughly 5,000 contacts and 4 flows — it is built into the admin and cheap. Move to Klaviyo when you need predictive segments, branching flows, or revenue reporting by segment, which usually coincides with $30k+ monthly revenue. Migrating later is a 1–2 week job, not a crisis.

Should a dropshipping store run Google Shopping or Meta first?

Meta usually first, because dropshipping products are often demand-created rather than demand-captured, and there's little branded search to harvest. Add Google Shopping once you see which 3–5 SKUs sell, and use branded search to catch people who saw your ads. Expect Merchant Center to scrutinize dropshipped catalogs harder on images and shipping claims.

What ROAS should I target on Shopify ads?

Target break-even ROAS based on your gross margin, then add the margin you want. At a 60% gross margin, break-even is about 1.7x, so a 2.5–3x target leaves real profit. Blended MER across all channels is a better monthly decision number than any single platform's ROAS.

Can I run Shopify marketing in-house instead of hiring an agency?

Yes, if one person can own feeds, ads, email and testing for at least 20 hours a week and you can fund $1,000–$3,000 a month in tools and creative. Most stores under $50k a month do better with a hybrid: in-house on email and content, outside help on paid and feeds. The failure mode is a generalist marketer splitting time across five channels and going deep on none.

What reporting should I expect every month?

A one-page summary with blended CAC, MER, new vs returning revenue, conversion rate, AOV and email/SMS share of revenue — plus what was tested and what ships next. Platform screenshots alone aren't reporting. Insist the numbers reconcile with Shopify's own analytics, not just ad platform attribution.
